Why Custom Software Costs Are Dropping 10x

AI is deflating the cost of custom software development. What used to take six months and six figures can now be done in weeks.

Custom software used to be a rich company's game. You needed a team of specialists — frontend, backend, DevOps, QA, project manager — working for months to build anything meaningful. A custom internal tool might run $200K. A customer-facing app, easily $500K+. Most small businesses looked at those numbers and bought SaaS instead, even when it was a bad fit.

That math is changing fast. AI code generation has compressed build times by roughly an order of magnitude. The AI doesn't write perfect code, but it eliminates the mechanical work that used to consume most of a developer's day. The thinking, the architecture decisions, the "should we even build this" conversations still take a senior human. Implementation is where AI shines.

In practice, a project that would have required a five-person team for three months can now be done by one experienced engineer in three to four weeks. Cost drops from $250K to $25K — not because quality is lower, but because the labor multiplier has changed. One experienced engineer with modern AI tools now does what a three-to-five-person team did in 2023.

This doesn't mean software is "free" or that anyone can build it. You still need someone who knows how to architect systems that scale, handle edge cases, think about security, and build something users actually want to use. The bar for that judgment hasn't changed. What's changed is that the person with it can now execute at a pace that was previously impossible.

For businesses, the custom-versus-SaaS calculation needs to be redone. A lot of companies are overpaying for SaaS that's 70% wrong for their workflow, because "custom" used to be prohibitively expensive. That's no longer the case. If your workflow doesn't fit neatly into existing tools, building exactly what you need might be the smarter move.
